FOCUS – BEST PRACTICES 11 / UdZ 1-2021 Schritt 1 – Vom „Ist“ zum „Soll“ Am Anfang des Projekts stand eine Bestandsaufnahme der Prozesse. Das FIR führte mit den Fachbereichen von IDEAL Workshops durch, umgemeinsam ineffiziente oder verbesse- rungswürdigeProzessederAuftragsabwicklungzuidentifizie- ren und Medienbrüche aufzudecken. Aus den Ist-Prozessen wurden anschließend Soll-Prozesse abgeleitet, die sich un- mittelbar an der Unternehmensstrategie hinsichtlich der zu- künftigen Aufbau- und Ablauforganisation sowie der Value- Proposition am Markt orientieren. Durch die Modellierung der Prozesse im BPMN-basierten Tool ‚ADONIS‘ der BOC-Gruppe konnten diese direkt an IDEAL übergeben wer- den und können zukünftig der Qualitätssicherung dienen. Darüber hinaus wurden weitere Potenziale der Prozessoptimierung identifiziert, etwa im Bereich des Variantenmanagements, der Stammdaten oder im S&OP- Kontext. Diese Maßnahmen wurden aufbereitet, in eine Abhängigkeit zur ERP-Einführung gebracht sowie hin- Step 1 – From “current position” to “target" The project began with an analysis of all processes in place. The FIR conducted workshops with IDEAL 's specialist departments in order to jointly identify inefficient and non- optimal order processing processes and to uncover media discontinuities. Target processes were then derived from the actual processes, which are directly oriented to the corporate strategy with regard to the future structural and process organization and the value proposition on the market. By modeling the processes using ‘ADONIS’, a BPMN-based tool of the BOC Group , it was possible to provide IDEAL with the newly designed processes that will serve to improve quality assurance. In addition, further potential for process optimization was identified, for example in the area of variant management, master data or in the S&OP context.
